1The math that makes this non-negotiable
2The overnight workflow
This machine is what makes your next-morning delivery promise cheap to keep and brutal to compete against:
3The global bench โ where editors actually are
The world's real estate editing talent is concentrated in a few places, and they are not interchangeable. Here's the map as someone who hires from it, not someone who read a listicle:
| Source | Where exactly | What insiders know |
|---|---|---|
| Vietnamese editors | Freelancers via the Facebook groups below; studios like Imagtor, BeatColor, Qblends (Hanoi/HCMC) | The best hand-blenders in the world right now, and flambient is their specialty. 11โ14 hrs ahead of the US, so the overnight machine runs itself. This is where my money goes. |
| Filipino editors | OnlineJobs.ph, Upwork, the same FB groups | The deepest talent pool and where the big-name companies quietly recruit. Strong English, culturally tuned to US clients. Going direct saves the middleman margin. |
| Facebook groups | Search: "Real Estate Photo Editing Services," "Real Estate Photography Outsourcing US" โ editors post portfolios daily | Zero platform fees and editors compete for you. Post your hard set (Section 5) and say "test edit, paid work to follow." You'll have 20 DMs by morning. Vet hard; no escrow. |
| r/RealEstatePhotography โ search "editor" for years of unfiltered reviews | Where photographers actually name names, good and bad. Read it before you hire anyone. Post your own ask and you'll get working photographers' referrals, not ads. | |
| Pixlmob | pixlmob.com โ the RE-editing marketplace | Verified editors, escrowed payment, reviews โ genuinely useful guardrails. The catch: the platform leans AI-assisted, and plenty of "editors" there are running your brackets through software, not blending by hand. Ask each one directly: "hand-blended or AI base?" Watch who flinches. |
| Editing companies | PhotoUp, BoxBrownie, Phixer | SLAs, QC layers, account managers. PhotoUp gives 5 free edits from three different editors to start; BoxBrownie is pure human editing, pay-per-image (~$1.60+), no subscription. Right answer when you're at volume and want zero management. Wrong answer if you're optimizing margin. |
| Video editors | Separate hire โ same FB groups and OnlineJobs.ph, or a videographer-editor on Upwork | Walkthroughs $50โ150, verticals $20โ40. Don't assume your photo editor cuts video; the good ones specialize. |
4Never pay for a test. They edit free to win you.
Industry norm most beginners don't know: editors will do 3โ4 photos free to show you their work. Freelancers do it because a photographer is repeat income for years. Even the big companies do it โ PhotoUp hands new accounts 5 free edits from three different editors, and BoxBrownie starts you with trial credits. If you paid for test edits, you got played.
The test-edit ask โ FB group, Pixlmob DM, or OnlineJobs.ph
Hiring one long-term editor for 20โ30 listings/month of overnight work. Attached are 4 bracket sets โ my hardest, on purpose. Send back your hand-blended versions and your per-photo rate at volume. Fastest clean set gets the first paid batch this week.
Read what that message does: states the volume (editors chase recurring work), warns the photos are hard (filters the weak before they waste your time), says hand-blended (flushes the AI shops), and puts a real paid batch on the table (serious replies only). Send it to five editors the same night. Total cost: zero.
5Send them your hardest photos, not your best
Anyone can blend a bright living room. You're not testing whether they can edit โ you're testing where they break. The test set is four frames, chosen to hurt:
- The mixed-light kitchen. Tungsten cans + daylight window + LED under-cabinet. Weak editors leave it half orange, half blue. This one frame eliminates most of the field.
- The big window pull with a real view. Dark room, bright window, view that matters. AI and lazy editors paste a flat gray "view" or blow it white. Hand-blenders bring back the trees.
- The dusk exterior, underexposed. Tests shadow recovery and whether their sky work looks like weather or wallpaper.
- The mirror bathroom. Small, dark, mirrors facing each other, your tripod in frame. Tests retouch discipline and whether they remove you cleanly.
Keep this exact four-frame set saved as your standing tryout. Same set to every candidate, forever โ it's the only way to compare editor A in March against editor B in September.
| Then score | What you're looking for | Weight |
|---|---|---|
| Turnaround | Back when promised? Your 9 AM promise rides on their clock, not their talent. | 40% |
| The hard frames | Kitchen color neutral? View in the window? Sky believable? You gone from the mirror? | 30% |
| Communication | Did they ask about your style or just fire back files? The ones who ask questions survive month three. | 15% |
| Revision handling | Request one change. The response predicts the next hundred jobs. | 15% |
6AI blending vs. hand blending โ the tells
Half the "editors" pitching you in 2026 are running your brackets through automated blending software and touching up the output. Sometimes that's fine for a $200K listing. It is not fine when you're charging $549 and the agent's seller is a lawyer with opinions. Learn the tells and check every test edit at 100% zoom:
- Halos. Glowing outlines where walls meet windows or rooflines meet sky. The classic machine-blend signature.
- Plastic windows. Every window pull looks identical โ same brightness, same flatness โ regardless of what was outside. Hand-blenders vary with reality.
- Sky bleeding through blinds and tree gaps. Auto sky-replacement doesn't mask fine edges. Zoom into the blinds.
- Crunchy HDR texture. Gritty over-detailed surfaces, radioactive color, shadows lifted to gray mush.
- Identical color response across your 4-frame test. If the tungsten kitchen and the dusk exterior got the same treatment, nobody made a decision. Software did.
And ask the question straight: "Is this hand-blended or AI-based?" The good ones answer instantly and tell you which steps are which. The shops dodge. On Pixlmob especially, ask before you order โ the platform pushes AI tooling hard, and the editor's listing won't volunteer it.
The other side of the table
No agent will ever say "this looks AI-blended." What they say is "these feel a little fake?" and then quietly shop around. Sellers stare at their own kitchen photo longer than any buyer will โ it's their house. That's who catches the halo.
7The style brief (copy it, fill the brackets)
An editor without a brief gives you their taste, not yours. One page, sent with the test set, is how photo #4,000 matches photo #40:
Editor style brief โ send with your test set
STYLE: Natural, warm, true-to-life. Not flat, not radioactive HDR. Reference images attached โ match these.
BLENDING: Hand-blended exposures. No auto-HDR base, no AI blend passes. If a frame needs different handling, ask.
WINDOWS: Pull on all exterior-facing windows โ view visible and natural, varied with the actual light.
VERTICALS: Straightened, always. Priority #1.
SKY: Replace gray skies with [natural blue / dramatic dusk โ attach the sky you want]. Sunny-day skies stay. Mask blinds and tree gaps cleanly.
GRASS: Repair brown patches, keep it believable.
TVs & SCREENS: Black, off. No inserted images.
REMOVE: Trash cans, hoses, cars in driveway, pet bowls, photographer reflections in mirrors.
DO NOT: over-saturate, halo edges, or brighten rooms until they look fake. When in doubt, subtle.
DELIVERY: [24hr] turnaround, JPEG, full-res + MLS-size (2048px), filenames kept in shoot order.
8Build a bench of two
One editor is a single point of failure, and they will take Tet week off exactly when you book eleven shoots โ Vietnamese New Year shuts the country down for a week every January/February, and Holy Week does the same in the Philippines every spring. Put both on your calendar now. Keep a second editor warm with a few jobs a month, same brief, same references. When your main goes dark, your 9 AM promise doesn't.
9What editing is costing you, exactly
The edit-chair bill
Your real numbers, not my example.
Value line assumes reclaimed hours convert at your package rate across ~4 hrs per booked job (shoot + drive + admin). Conservative โ it ignores the repeat clients better follow-up creates.
Check yourself
Three questions. One shot each.
1. When does editing get hired out?
2. What should the editor tryout cost you?
3. What goes in the test set?
Do this before Lesson 7
One week, zero dollars. That's the entire cost of getting your evenings back.
